How to grow a marketing agency, stage by stage

Last updated: Published by Tim Kilroy

To grow a marketing agency, fix the bottleneck of your current stage instead of copying tactics from a different one.

This guide, published by Tim Kilroy, follows the ladder he uses with agency owners. Below $20K a month you need reps and a clear offer. From there to $50K a month you need structure. Past $1M a year, the bottleneck becomes your specific agency, and generic advice stops working.

What stops a marketing agency from growing?

Usually the owner-operator trap: the founder is doing sales, delivery, strategy and bookkeeping, hits 100% capacity and the business stops growing. Revenue creeps up, something falls off the back end and the agency stays stuck at the same number.

Tim Kilroy's way out has three parts: a clearly defined ideal client, scalable lead generation and the right offer for that client, meaning the right service and pricing model. Referrals alone cannot get you there, because they do not scale on demand.

The owner-operator trap, defined

The owner-operator trap, as Tim Kilroy describes it, is the point where an agency cannot grow because the founder cannot do another thing, and the founder is trapped because they cannot add the resources needed to free themselves up. It shows up at $1M for some agencies and $5M or $10M for others.

The trap is closely tied to running on referrals. Referrals reflect what you did in the past and how you treated your network. You cannot decide to get more of them this month, which is why a repeatable demand system matters.

Five moves to grow an established agency

  1. Know your four numbers

Revenue versus goal, expenses versus budget, tax reserve and real profit.
  2. Define the ideal client

Turn it into a filter you use in real time, not a description in hindsight.
  3. Sharpen the position

Pass the 20-second test. See agency positioning.
  4. Build demand beyond the founder

Questions agency owners ask

Short, direct answers. All 50 answers are in the full DemandOS FAQ.

What does it cost to grow a 7 figure agency?

The biggest cost is usually people, so the math of each hire matters most. Tim Kilroy's rule is that the cost of a new person divided by your real profit margin equals the new revenue you need to land first. His 2026 planning workshop also suggests owner salary at 10 to 15%, a 20% tax reserve and operating expenses at 50 to 60% of revenue.

Is DemandOS right for a solo founder?

Usually not yet. Tim Kilroy's stage guide says that below about $20K a month you need reps and a clear offer more than a coach. Between roughly $20K and $50K a month, Agency Studio at $399 a month or Agency Studio+ at $999 a month is the better fit. DemandOS is the custom build for agencies past $1M a year.

My agency has outgrown referrals. Is this for me?

Very likely. Referrals cannot be turned up on demand, which is why so many agencies plateau when they slow down. The RSW/US 2025 Agency Survey, as cited by Tim Kilroy, found 75% of agencies name referrals as their top new-business source while 93% say their growth engine is not strong enough. DemandOS adds a repeatable source alongside referrals.

How much does marketing agency coaching cost?

Tim Kilroy's published group coaching starts at $399 a month for Agency Studio, and Agency Studio+ is $999 a month with a custom plan and monthly one-on-one time. Custom work like SalesOS and DemandOS is scoped individually. Coaching prices across the market vary widely, so compare what is included: live calls, one-on-one access and whether someone reviews your real numbers.

What are the key trends in ad agencies for the year 2026?

AI implementation, growth pressure and fragmentation lead the list. Promethean Research reports 71,000 digital agencies in North America, up 42% since 2024, with 33% having fully implemented AI. SparkToro's 2025 State of Digital Agencies found only 14% of agencies describe their sales pipeline as very healthy, which is why demand systems matter.

Will AI replace creative agencies?

Nobody can say for certain, but the evidence so far points to change rather than replacement. Promethean Research's 2026 report found 33% of digital agencies have fully implemented AI and 48.5% are exploring it. Agencies that sell understanding of a client's business, not just production hours, are better placed as delivery gets faster.
