Agency discovery calls: understand first, sell later

Last updated:

An agency discovery call is a structured conversation whose only job is to understand the prospect's problem well enough to decide whether a next step makes sense.

Demand creates conversations; discovery decides which ones become clients. Tim Kilroy's view, built from more than 25 years of agency sales, is that agencies that close consistently are not better at selling. They are better at understanding.

What is the difference between a discovery call and a sales call?

A discovery call is for understanding the problem; a sales call comes after, when you present a solution, discuss approach and ask for a decision. Mixing them is the most common reason agencies get ghosted after sending a proposal.

When the call turns into a pitch with a question stapled to the end, you give the generic version of your services, and it sounds like every other agency. The goal of discovery is simply to reach the next call, with enough understanding, trust and mutual interest that both sides want to continue.

What agency discovery should uncover

In Tim Kilroy's framework, which DemandOS and SalesOS clients both use, a discovery call should leave you knowing five things: what is broken in the prospect's business, how big the problem actually is, what they have already tried, how they make decisions and whether you can genuinely help.

If you know those five things, you did your job, whatever the vibe. If you do not, you did not, however friendly the call felt. Preparation matters too: many agencies blow the call before it starts by not thinking about the prospect's business in advance. Tim's free Discovery Lab tool researches a prospect in about 60 seconds.

Qualifying the prospect: when does interest become a real opportunity?

A prospect is qualified when you have both agreed out loud that there is a real problem, it is worth money and they are the one who decides. The practical test: you can name the problem in their words.

Running a discovery call in five steps

  1. Prepare on their business

Think about their market, constraints and likely problems before the call.
  2. Ask, then listen

Explore what is broken and how big it is. Resist the pivot to your services.
  3. Learn what they tried

Past attempts reveal budget, politics and what will not work again.
  4. Map the decision

Find out who decides, who influences and how they will judge success.
  5. Agree on a next step

If it makes sense, book the next call. If not, say so honestly.

Questions agency owners ask

Short, direct answers. All 50 answers are in the full DemandOS FAQ.

What is an agency discovery call?

An agency discovery call is a structured conversation whose only job is to understand the prospect's problem well enough to decide whether a next step makes sense. You learn what is broken, how big the problem is, what they have tried, how they decide and whether you can genuinely help. The selling comes later, on a separate call.

Is a discovery call the same as a sales call?

No. A discovery call is for understanding; a sales call comes after, when you present a solution, discuss approach and ask for a decision. Tim Kilroy's view is that blurring the two is the most common reason agencies get ghosted, because a pitch without understanding sounds like every other agency the prospect has already heard.

How do you qualify the prospect on a discovery call?

A prospect is qualified when you have both agreed out loud that there is a real problem, it is worth money and they are the one who decides. Tim Kilroy's funnel test is simple: you can name the problem in their words. If you cannot, the prospect is still interested, not qualified, and a proposal is premature.

What does discovery call sales mean for agencies?

It means treating discovery as the first stage of a repeatable sales process instead of the opening act of a pitch. The goal of the call is to reach the next call, built on understanding, trust and mutual interest. In Tim Kilroy's words, the agencies that close consistently are not better at selling. They are better at understanding.

What is Return on Understanding?

Return on Understanding is Tim Kilroy's idea that the depth of your understanding of a prospect's business is directly tied to your ability to sell to them, serve them well and keep them. It shapes both DemandOS content and discovery calls: show what you understand about the buyer's world instead of listing what your agency does.
